Of course, gaining a bit more distance is a benefit of playing the right shaft, but it’s not the only benefit. Improving accuracy and consistency of ball-striking are also major benefits of playing the right shaft.

Accuracy and consistent ball-striking are key attributes of good iron play. However, golfers can easily overlook the shaft because steel has traditionally appeared to offer fewer choices than the wide variety of iron-head designs on the market.

The reality is a little more complex, but in a good way. Steel is still predominantly the favoured material for iron shafts; however, times are changing.

Graphite shafts for irons are becoming increasingly popular, and not just for amateur players; some PGA Tour players are opting to put graphite into their irons.

So, which golf iron shaft types are best suited to your game? It’s time to take a closer look at an increasingly varied range of options to help you decide what’s best for your game

Whether you ultimately end up playing with steel or graphite shafts in your irons, there are three main traits that both share, which are:

  • Flex

  • Weight

  • Kick Point

Flex

Shaft flex describes how much a golf shaft bends when force is applied during the swing. Iron shafts are commonly labelled as ladies, senior, regular, stiff or extra stiff, but these categories are only broad guides. There is no universal industry standard, so a stiff shaft from one manufacturer may feel and perform differently from another.

The correct flex should complement the golfer’s clubhead speed, tempo and transition. A faster or more forceful swing may require a firmer shaft to provide a stable feel, while a smoother or slower swing may benefit from a shaft that loads more easily. However, clubhead speed alone does not determine the right choice.

Flex can influence how the club feels, how consistently the golfer delivers the clubhead and the resulting launch, spin and shot dispersion. A shaft that is poorly matched may make it harder to control the club or repeat the same strike.

A shaft that is too stiff will lead to weak shots that often leak right with a low ball flight. Shafts that are too soft tend to cause the opposite, high ball flight that leaks left because the hands tend to become more active and shut the clubface down.

Weight

Shaft weight is measured in grams and can influence how the club feels and moves throughout the swing. The broad range of iron shaft weight options available in both steel and graphite makes it easier to find a shaft that complements how you swing the club.

A lighter shaft may help some golfers generate more speed and reduce physical strain, while a heavier shaft can provide a greater sense of stability and awareness of the club during the swing. The right choice also depends on the golfer’s strength, tempo and transition. A shaft that is too light may be difficult to control, whereas one that is too heavy can make it harder to maintain speed, rhythm and consistent contact.

The most suitable shaft will complement your natural swing characteristics without feeling that you have to swing harder or easier to accommodate an ill-fitting shaft.

Shaft Kick Point

The shaft kick point describes the area of the shaft that bends most noticeably during the swing. It is commonly classified as low, mid or high, although these labels are only general guides and can vary between manufacturers.

A lower kick point is generally associated with a higher launch, while a higher kick point may promote a lower, more penetrating trajectory. A mid kick point is designed to offer a balance between the two. However, ball flight is influenced by the shaft’s entire bend profile, as well as the golfer’s delivery, clubhead design and impact conditions, so kick point should not be viewed as a guaranteed way to alter launch.

The right kick point should also complement your tempo, transition and preferred ball flight while still providing a comfortable and stable feel.

All three have equal importance when it comes to choosing the correct shaft for your irons, but what material should you play: steel or graphite?

Steel vs Graphite Iron Shafts

Steel has been the choice for players for what seems like forever when it comes to iron shafts. However, graphite has been an option for longer than you may realise, with the first iron sets featuring graphite shafts hitting the market in 1973.

Graphite shafts didn’t progress far, as the material was deemed too light and too soft, which meant professionals would never entertain it, and most of us copy the pros; therefore, it didn’t catch on in the amateur ranks.

Graphite was pigeon-holed as a good choice for older golfers, female golfers, or those who didn’t generate high enough clubhead speed to get the best out of steel.

Iron shaft weight is indeed reduced as a result of opting for graphite, and the improved damping properties of graphite meant that it was a good choice if you suffered from chronic hand, wrist, or elbow pain.

There were glimpses of graphite iron shafts having success; John Daly won The Open Championship in 1995 sporting Firestick shafts in his Wilson irons, but the trend never really caught on till now.

Deeper research gives us a better understanding of carbon composite and polyresin materials, which go into graphite shaft construction. Creating shafts with different weight configurations and different profiles means that graphite shafts for irons have the same robust characteristics as steel equivalents.

Players with higher swing speeds, such as Bryson DeChambeau, are benefiting from the improved construction process of graphite shafts for irons without losing out on overall performance.

Not everybody can generate the swing speeds of DeChambeau. A more relatable comparison can be found among the leading female professionals. Nelly Korda, for example, uses AeroTech SteelFiber shafts in her irons. Many top female players generate clubhead speeds comparable with those of amateur golfers, but their equipment is tailored precisely to their swing characteristics and performance requirements.

While the properties of graphite shafts for irons continue to improve and should be given serious thought, steel shafts aren’t going anywhere anytime soon.

Clubhead Speed and Shaft Flex

Clubhead speed can provide a useful starting point when narrowing down shaft options. Faster swings may require a firmer shaft, while golfers with less speed may find it easier to load a more flexible model. However, speed alone does not determine the correct shaft.

A golfer with a smooth, controlled swing may suit a different flex or bend profile from someone who generates the same speed through a forceful transition. The aim is to find a shaft that feels stable without making it difficult to generate speed or deliver the club consistently.

Tempo, Transition and Release

Tempo describes the overall rhythm of the swing, while transition refers to the change of direction between the backswing and downswing. Golfers with an aggressive transition can place more force on the shaft and may benefit from a profile that feels more stable. Those with a smoother transition may prefer a shaft that loads more easily.

The point at which the golfer releases the club can also influence shaft choice. An earlier or later release changes how the shaft responds approaching impact, which can affect feel, launch and consistency. These characteristics are not always visible from clubhead-speed data alone.

Strike Pattern and Ball Flight

The right shaft should help the golfer produce a repeatable strike and a predictable ball flight. A shaft that does not suit the swing may contribute to inconsistent contact, excessive launch, a flight that is too low or a wider dispersion pattern.

Rather than focusing only on distance, golfers should consider how consistently they strike the ball, control trajectory and reproduce their preferred shot shape. The most suitable shaft is the one that supports repeatable performance across a range of swings, not simply the one that produces the longest individual shot.

Why an Iron Fitting Matters

Irons are about accuracy; can we hit our intended target from a variety of distances is the obvious concern. But being accurate and consistent with our irons also comes down to the accuracy of the trajectory and shot shape we are trying to hit.

As with the driver, getting the right iron head is critical, but the head performs to its maximum when it is attached to the correct shaft.

Many golfers still rely too heavily on improving their iron game by investing in the latest off-the-shelf sets when they come out, not knowing that those clubs aren’t engineered specifically for their swing, which is a high-risk strategy considering the amount of money a new set of irons costs.
